

Selling to the Farmer, Buying from the Farmer: A Leadership Roundtable
A dairy knows what a named farmer delivered this morning, what the fat and SNF came in at, and what he will be paid on Friday.
A seed company knows what left the depot in April.
Same farmer. Same village. Two completely different levels of sight into what is actually happening out there. That gap is the most interesting thing about this industry right now, and it is almost never discussed across sectors, because dairy leaders sit in dairy rooms and input leaders sit in input rooms.
This roundtable puts ten of them in the same room in Hyderabad.
Why this conversation
Whether you sell to the farmer or buy from him, you run the same shape of business: thousands of small transactions every week, spread across villages nobody at head office will ever visit, mediated by a retailer, a distributor, a collection centre in-charge or a field officer whose incentives are not identical to yours.
What differs is how much of it you can see, and how you came to see it.
Fertilizer got farmer-level sales data because subsidy rules put a PoS device in the retailer's hand. Nobody built that for insight; it was compliance, and the useful part came afterwards. Dairy got a daily transactional record with a named farmer because that is simply how milk arrives. Seed and crop protection are still reading dispatches and inferring the rest.
So the people who have the data can tell the people who want it what it actually changed. That is the conversation, and it does not happen at a sector conference.
The technology on the table is specific, not abstract: secondary and tertiary sales capture, channel and retailer analytics, field-force apps that people actually use, voice and conversational AI in the languages farmers and retailers really speak, WhatsApp as the channel that already won, computer vision for quality and trial data, and farmer identity that holds across seasons. Some of this is working in some companies. Most of it is still a slide, and the room will be able to tell the difference.
How the afternoon runs
Round 1: What you can actually see
Each leader traces how far down their chain visibility genuinely reaches, and the exact point where it stops and estimation begins. Not what the dashboard shows. What you would bet money on.
Round 2: The expensive problems
The ones everybody recognises, running in both directions.
The retailer recommends whoever extended credit in March, not whoever ran the better trial. The farmer switches dairies over two rupees a litre and comes back for reasons nobody logged. One rural outlet serves thirty or forty villages and no field team can cover them properly in a season. Overdues sit across thousands of small counterparties and nobody can rank them by risk before the next credit cycle. The field officer's report arrives on time, geo-tagged, and tells you nothing about whether the conversation happened. Product moves under your brand that you did not make, or milk arrives that has been improved on the way. The company app has downloads and almost no monthly actives, while the WhatsApp group a distributor started carries the real traffic.
Which of these is technology genuinely solving, and which is it papering over?
Round 3: Where the person in the village still wins
Loyalty gets built by someone standing in a field in July or at a collection centre at 5 AM. That does not automate, and pretending otherwise has cost this industry real money.
So where should technology never go, and where is it freeing your best field people and channel partners to do exactly that? We will share what we are seeing on conversational and voice AI for first-touch farmer and retailer queries, including in Telugu, Hindi and Marathi with the code-mixing that actually happens on a call, then open the floor.
Round 4: Practical ideas for the road ahead
