โEveryone Builds with Claude. Only R&D Ships. So I Can Sleep at Night
Claude changed who gets to build software.
At Imagen, that no longer means just R&D. Product, Operations, Support, and other teams can experiment, connect tools, and build working AI-powered solutions on their own.
We decided not to fight that.
Instead, we moved the boundary.
Everyone can build. Only R&D ships to production.
To make that possible, we built a harness that separates fast experimentation from production-grade software. It runs as a service on Kubernetes, with CI/CD, version control, and a shared execution layer. Every capability is packaged as a skill that combines scripts, connectors, instructions, and rules.
That means people can move fast without needing to understand the infrastructure underneath. And when something proves useful enough to become a real product or internal tool, R&D can review it, harden it, and ship it through the same system.
In this talk, Iโll walk through the architecture, break down a real skill, and share where we added guardrails, where we deliberately didnโt, and what we learned from letting the whole company build with Claude.
The takeaway is simple:
Donโt stop people from building. Build them a safe path to production.
