At seed stage, churn feels like a bleeding wound. You work hard to close a customer, you celebrate the logo, and then six months later they're gone — and you're not entirely sure why. So you run an exit survey, you get a vague answer about budget or priorities, and you move on to the next deal. The problem is that the real reason they left almost never shows up in the exit survey. It shows up much earlier — in the onboarding experience, in the activation metrics, in the gap between what you sold them and what the product actually delivered.

Most seed-stage founders treat churn as a customer success problem and hand it to whoever is managing accounts. But at this stage, churn is a founder problem. It's telling you something about your ICP definition, your sales motion, your product gaps, and your onboarding sequence — all at once. The founders who get their retention right before Series A aren't the ones who hired a great CS team. They're the ones who read the churn signal early, traced it back to its root cause, and fixed the thing that was actually broken.
